How well did those "on the fly" chats work? I would think it's more effective to post a thread and schedule a chat at a convenient time. e.g. "HBS applicants GMATclub chat in the chatroom at 1pm Saturday" or "R1 applicants chat at 3:30pm Friday"

I didn't participate much, but I think they work well either way. some where planned just like the example you mention and some were spontaneous.

There were times we had random ones with 10 people in them...its hard to tell how the activity compares this year to last year.

We also did some scheduled ones that worked out well. After I am done with Mid-terms this week I will be willing to do a scheduled chat for anyone that wants to know stuff about life at school or answer questions about kellogg.
