• Established Workcell Supplier Rating System from scratch to assess vendors performance in a more accurate and data-driven approach. Subsequently the rating systems were authorized by purchasing representatives and supply chain manager.
• Inaugurated incoming quality control system that covered all critical characteristics’ validation and redefined the method for Gage Repeatability and Reproducibility, statistical control, part sampling, standard inspection process and production traceability. The escape and overkill rate were cut down to 0.00034% and result in over 5000$ cost saving.
• Revitalized program of Total productive maintenance. As a result in one year, reduced customer quality issues from 11 to 0, the First Pass yield rate increased from 95%-99.8%; accumulative time of line down per Quarter reduced to 1.5 hour(plant level was 10 hour); Defect Parts Per Million decreased to 20 (plant level was 500).
• Facilitated 15 new projects 3 months in advance(plant average time was 6 months) in 2019.As the result, 40+ new suppliers were certified and 20+ underperformed suppliers removed, coached 10 supplier to meet “Excellence” under guideline through digging into root cause (using 5-why’s, FTA, etc.) and implementing system level improvement.
• Launched program to avoid industrial waste through 2019Q1 in supplier plant, the overall cost saving of transportation, inventory, motion, waiting, overproduction, over-processing and defects were 20000$。
• Innovated a 3-month guidance program to help VALEO workcell to save human resource cost by 20000$thorough training 200+ operators and inspectors,and setting up over 1000+ inspection plans and work instructions in 2019.
